19. The Mandarin - Iron Man 3

While there have been quite a few concept art pieces for The Mandarin released, it's pretty clear the artists knew that he was going to look like Sir Ben Kingsley. But according to the Art Of Iron Man 3, he almost came in a variety of different outfits, including this more heavily armoured version.

Another alternative saw him decked out in more traditional Ten Rings costume, while yet another seemed to hint at an armour concept that was entertained at one point...

There was also a great concept that had The Mandarin using the helmets of apparently slain UN troops as trophies...
