Like with Missandei, the writing was on the wall for Grey Worm when they were having exchanges about a better life. It's just that it didn't say what we expected.

After surviving The Long Night, Grey Worm had to watch Missandei killed while he watched on, powerless to do anything. Like with Dany, that sparked a change inside him: he'd always been a killer, but now he had a burning vengeance inside of him, which played out during the Battle of King's Landing and its aftermath.

It made for an interesting character turn, although there were a couple of issues in the logic around what came after Dany's death - where he is constantly undermined by Tyrion and others - that stop it from fully landing.
