Back when the trailer for The Crimes of Grindewald revealing that Nagini was actually a transforming human woman trapped in a curse came out, fans wondered how long this idea had been sitting with Rowling. They wondered whether it was another Aurelius Dumbledore instance of plot twists for the sake of nostalgic drama.
Rowling's response? "Only for around twenty years."
Yeah... unlikely. No way would Rowling have been sitting on this information for that long without any indication of it in her book series (or even that curses like Nagini's existed at all) or in her post-Potter but pre-Fantastic Beasts material.
This revelation was very conveniently timed for not just a plot twist in her new series, but also as a way to get more meaningful diversity into the world after years of criticism by having Nagini be a woman of Asian origin (though her backstory for the specific nationality of Nagini and the actress who plays her still doesn't match up).
Looking at it this way, it's easy to make links back to the big "Dumbledore is gay" reveal after the books had been released without any indication of his sexuality in the original material for representation points (not that it's really worked out that way).
