9. Nebula & Yondu Died - Guardians Of The Galaxy

When you consider how incredible the end of Guardians Of The Galaxy Vol 2 was and how well the emotion of Yondu sacrificing himself landed (not to mention fitting both his and Star-Lord's arcs), it's stunning to think that it wasn't intended all along by James Gunn. But it definitely wasn't.

At an earlier point in the story's development, the end of the first movie would have seen Yondu killed off as he opened up the Orb to discover that Star-Lord had replaced it not with a troll, but with one of Rocket's bombs. Gunn saw sense, thankfully, and the troll was added instead.

Karen Gillan has also revealed that Nebula was supposed to die in the first movie, which would have robbed us of the sisterly conflict in Vol 2 and also her chance to stand up to her father in Infinity War. Thankfully that was changed too.
